Cycles, not swings

Australia has among the highest rate of share ownership in the world, and for good reasons. We have some solid companies with long histories, connected to our banking and mining industries in particular. We also have a very broad-based superannuation system encouraging share ownership. A number of high-profile IPOs and demutualisations also introduced shares to many people who otherwise never would have become investors; think Commonwealth Bank, Telstra, NRMA, AMP and Medibank. Broad share ownership is a great thing – not just in terms of ensuring a broad marketplace for trading and raising capital, but also as a mechanism for the future growth of individual wealth.

Many investors, however, especially retirees, lament the swings associated with share market. The sharp ups and downs that can whipsaw portfolio values and emotions. The alternative isn’t to abandon growth, but to lean into assets where returns tend to follow cycles: slower moving, fundamentals driven patterns that can translate into steadier income. Commercial property—and within it, industrial—sits squarely in that camp.

Why retirees like them—and what drives the swings?

Australian shares have a lot going for them in retirement portfolios. Dividends are frequent, franking credits can boost after tax income (even producing cash refunds for SMSFs in pension phase), and liquidity makes rebalancing easy. That’s why many retirees hold a core allocation to Aussie equities.

But the very features that make shares attractive—daily pricing and rapid information flow—also create volatility. Today’s market backdrop adds a few amplifiers:

  • Valuation concentration: The ASX is heavily skewed to banks and miners; when a handful of large names re-rate, index moves can be abrupt. That concentration risk can result in more pronounced swings.

  • Macro and geopolitics: Elections, policy pivots and geopolitical flashpoints have kept markets reactive. Fund managers and individual investors will often try to predict outcomes, thus “pricing in” future expectations to share values. When expectations aren’t met, there can be big pricing penalties for any “miss”.

  • Global conflict & inflation pressure: Ongoing conflicts, whether in Eastern Europe, the Middle East, or surrounding major shipping lanes, continue to disrupt supply chains and commodities flows. That keeps input costs elevated and inflation stickier than central banks would like. Sticky inflation forces rates to stay higher for longer, which lifts discount rates and increases valuation sensitivity. The result: share prices become more “jumpy,” especially for “growth” shares (companies where investors pay premiums, expecting higher growth) where duration risk is highest.
  • Inflation-driven volatility: Elevated inflation doesn’t just pressure margins; it also increases the range of outcomes investors must price in. When markets are unsure whether the next CPI print will force another hike, or open the door to cuts, short-term volatility spikes. Companies with inconsistent earnings or thin pricing power can see exaggerated swings on relatively small news.
  • Global political risk & U.S. unpredictability: U.S. political uncertainty, particularly around fiscal direction, trade policy, and regulatory aggression, adds another layer of volatility. When investors cannot reliably forecast the next policy stance (on tariffs, tech regulation, energy, or taxation), global risk appetite tightens. That flows straight into Australian equities, especially exporters, commodities, and anything sensitive to global capital flows. Even neutral earnings updates can be overshadowed by macro whiplash.

None of that is a case against shares—many retirees rightly value dividend growth and franking. It’s simply a reminder that listed markets, by design, price every headline in real time. That’s the swing.

Property and economic cycles: slower, steadier drivers

Commercial property typically moves through multi-year cycles linked to supply, demand, rental growth, cap-rate trends and credit conditions. Those drivers change more slowly than daily equity news, and leases can embed annual indexation or fixed uplifts. This dynamic is helpful for constructing a portfolio for predictable, growing income, and in turn helpful for planning retirement income. In Australia’s industrial sector, vacancy, pre-commitment rates, and replacement-cost inflation are the key dials to watch.

Why industrial?

Put simply: persistent demand, constrained supply in key precincts, and leases that often hard-wire rental growth. Post- pandemic tailwinds like e-commerce, onshoring and automation have structurally lifted industrial space demand, while higher construction costs and land scarcity have limited new competitive supply. The result has been low national vacancy and rental growth outpacing inflation in many markets – conditions that support income resilience over the cycle.

For retirees comparing asset classes, that distinction matters. Equities monetise growth through the intersection of corporate performance, economic growth and speculation across the two – rendering volatile prices and variable dividends part of the deal.

Industrial property tends to monetise growth through contracted cash flows that re set annually, with capital values following the income over time. That’s the cycle.

Zooming in: Industrial property for retirement portfolios

If industrial property is new to you, think of it as an ecosystem of warehouses, logistics facilities, manufacturing sheds, cold storage and, increasingly, data centre adjacent sites. What can it offer retirees?

  • Regular, often monthly, distributions: sourced from contracted rents plus potential for capital growth as rents step up and assets are improved or re-leased.

  • Lower day to day price volatility than listed shares, because valuations follow independent appraisals and leasing metrics rather than headline news. (Risk still exists, but it tends to express over quarters and years, not days.)

  • Manager skill matters: Tenant quality, WALE (weighted average lease expiry), location power, and the ability to re-let or expand determine whether income is durable through the cycle.

Sharemarket volatility drivers (2025–26):

  • Why markets still feel jumpy: With interest rate policy in flux (“higher for longer” not fully ruled out), investors are reacting more sharply to company updates—so even small changes in guidance can move share prices a lot during reporting season. Add in a noisy backdrop of elections and ongoing conflicts, and markets tend to price headlines quickly.
  • A narrow set of winners = less room for error: Recent gains have leaned on a smaller group of leaders, especially where enthusiasm for tech/AI has pushed valuations higher. When leadership is narrow (and pricey), any earnings disappointment can trigger bigger swings than usual. Australia’s market structure adds to this effect because it’s concentrated in a few sectors, so setbacks in those areas can ripple through the index.
  • Dividends are solid in places – but not everywhere: Overall profit outlooks have improved, but dividend growth hasn’t been uniform. Cuts from major resources or names can drag national dividend growth lower, which matters for retirees who rely on equity income. That doesn’t negate the value of franked dividends, but it does mean the income stream from shares can be more variable than headline earnings suggest.

Industrial property tailwinds:

  • E commerce, automation & AI: Faster fulfillment, robotics and data rich supply chains demand modern facilities with higher power, racking and throughput; dynamics which support rental growth and asset obsolescence premiums (when old tech becomes obsolete, the demand for modern facilities drives a premium).

  • Supply chain resilience & onshoring: Businesses continue to shorten/duplicate supply lines, lifting demand in strategic freight markets (e.g., Darwin, SEQ logistics corridors).
  • Population growth & infrastructure: More people drive more freight; studies, for instance from Cushman & Wakefield, link headcount increases to additional square metres of industrial space – tightening markets when land and construction capacity are constrained.

  • Replacement cost inflation: Elevated build costs and labour shortages raise the bar for new supply and can enhance the relative value of existing income producing assets.

A worked example: An industrial trust through the cycle
